AI automation should not start with AI.
It should start with understanding the workflow.
When a team announces “we need an AI agent”, it sounds impressive in a slide deck. But that statement tells you almost nothing about what actually needs to be engineered 🤖
Before picking an LLM model, orchestration framework, or automation tool, you must diagnose the actual plumbing.
Inside this carousel is the 7-question diagnostic framework to run before touching code:
1️⃣ What triggers the process? (Email, webhook, scheduled cron, or manual form? If the trigger is chaotic, the agent fails).
2️⃣ What information comes in? (Structured JSON needs zero AI. Unstructured docs and messy chats require LLM extraction).
3️⃣ What decisions are being made? (Deterministic rules belong in code. Never use an LLM for logic an if-statement solves).
4️⃣ Where does the information go next? (Explicit API destinations and data contracts eliminate dropped context).
5️⃣ Who owns the next step? (Automations die in ownership vacuums. Every output requires a designated owner).
6️⃣ Where are things getting delayed? (Identify whether friction is compute latency, approval queues, or API limits).
7️⃣ What happens on exceptions? (Build self-healing retries, dead-letter alerts, and human-in-the-loop fallback paths).
The uncomfortable reality? Most “AI problems” are just basic operational gaps:
• Broken manual handoffs between siloed teams 🤝
• Critical customer data scattered across four apps 🗂️
• Skilled staff wasting hours copy-pasting numbers 📋
• Inbound leads sitting idle because nobody owns triage 🎯
Automating a broken process just gives you automated chaos ⚡
Stop asking “What can we automate?” and start asking “What is actually slowing the business down?”
Once you uncover the real bottleneck, selecting the right technology tier—from a simple webhook to an autonomous agent—becomes straightforward 💡
